When to replace vs rebuild a transmission — decision framework?

Trying to get better at giving customers a clear decision framework for transmission work. Right now I kind of wing it based on symptoms and mileage, which isn't great for customer communication.

What factors do you actually weigh when recommending rebuild vs. replacement for a customer who brings in an automatic with slipping or harsh shifts?

Don't forget the fluid service history. A transmission that's never been serviced and suddenly has a problem at 150k is a different situation than one that's been maintained. Deferred maintenance should be disclosed to the customer — they may have accelerated the failure.

For fleets: always reman or replacement if the vehicle has more work to do. A fresh reman with warranty is worth it. For consumers with aging vehicles: have the honest conversation about the vehicle's remaining value. Sometimes the right answer is "the transmission repair costs more than the car is worth."

My framework: (1) Age and mileage of vehicle vs. likely remaining useful life. If the car is worth $4,000 and a rebuild is $3,500, the math usually doesn't pencil. (2) Availability of remanufactured units for that transmission — reman is often cheaper than rebuild and has a warranty. (3) What the transmission actually needs — if it's just a solenoid or valve body, repair it. If it's hard parts (clutch packs, drum), consider reman.
